Building a marketing team requires hiring the right roles in the right order. Hiring a social media manager before you have a strategy or content to share wastes budget. The sequence matters.
First hire: a marketing generalist or director who can own strategy, manage channels, and coordinate resources. This person sets direction before specialists are needed. They should understand multiple channels well enough to manage agencies or freelancers for each.
Second hire: content creator. Content fuels every marketing channel — SEO, social media, email, and advertising all need content. A strong writer who can produce blog posts, email copy, social media content, and basic design handles the highest-volume marketing need.
Third hire: demand generation or paid media specialist. Once you have content and strategy, a specialist who manages Google Ads, Meta Ads, and other paid channels generates immediate measurable leads.
Fourth hire: marketing operations or analytics. As the team scales, someone needs to manage the tech stack, reporting, attribution, and process documentation. This role enables the rest of the team to work more efficiently.
Fifth hire: specialist roles based on your specific needs — SEO specialist, social media manager, email marketing specialist, or designer. These roles deepen capability in channels that have proven important for your business.
Agencies and freelancers supplement the team. Use agencies for specialized work (SEO, paid media) that does not justify a full-time hire. Use freelancers for overflow and specialized projects.
Team structure: small teams (2-3 people) work best as generalists with one leader. Medium teams (4-8) begin specializing by channel. Large teams (8+) organize by function, channel, or customer segment.
