Marketing budget allocation should match your company stage. A startup has different needs than a growth-stage company, which has different needs than a mature business.
Startup stage (0-2 years, under 1M revenue): allocate 12-20 percent of revenue to marketing. Focus spending on customer acquisition channels with measurable ROI. Google Ads for demand capture, content marketing for organic growth, and email marketing for nurture. Avoid brand awareness spending — you need customers, not impressions.
Growth stage (2-5 years, 1-10M revenue): allocate 10-15 percent of revenue. Add channels: expand paid advertising to social platforms, invest in SEO as a sustainable traffic source, begin building brand through consistent content. This stage benefits from channel diversification as you scale beyond initial acquisition channels.
Mature stage (5+ years, 10M+ revenue): allocate 5-10 percent of revenue. Balance between acquisition and retention. Invest in brand building alongside performance marketing. Optimize efficiency across established channels. Allocate budget to customer success and advocacy programs.
Within each stage, follow the 70-20-10 rule: 70 percent to proven channels, 20 percent to emerging channels showing promise, 10 percent to experimental channels.
Adjust for industry: B2B companies typically spend 2-5 percent of revenue on marketing. B2C companies spend 5-10 percent. E-commerce companies often spend 10-15 percent. SaaS companies invest 15-25 percent during growth phases.
